Across consumer packaged goods (CPG) supply chains, excitement around artificial intelligence continues building rapidly. Suppliers want faster planning decisions, stronger forecasting, cleaner inventory visibility, and fewer operational surprises. As intelligence capabilities continue advancing, many organizations are asking similar questions: Which AI platform should we invest in? Which capabilities matter most? How quickly do we need to move? 

Those questions make sense. However, they start in the wrong place. AI readiness rarely begins with software selection. The stronger question is whether day-to-day operations can effectively support AI once it arrives.

AI Readiness Is Really Operational Readiness 

The EDI Build-Versus-Buy Decision Tree: A Defensible Framework for the CFO Conversation

Most companies treat the EDI build-vs-buy decision as an IT question. Someone on the operations team identifies a gap, IT gets looped in to scope the work, and the conversation eventually lands with finance as a line item asking for budget approval. The number that goes to the CFO is usually a comparison: internal development cost versus a vendor's annual contract fee. That comparison is not wrong exactly, but it's incomplete in ways that tend to surface months later, after the decision is already made and the costs are already ongoing. 

What gets missed is the ongoing cost structure of EDI, not the build cost. Internal builds require dedicated IT headcount with EDI expertise. Trading partner mapping needs maintenance every time a retailer updates their specs, which major partners like Walmart, Target, and Amazon do on a recurring basis. Exception handling requires someone to catch, diagnose, and resolve them, and when that doesn't happen reliably, chargeback and penalty exposure grows.

Common KeHE Deductions (and How To Minimize Them) 

No one likes a bad surprise, and that’s exactly what deductions (aka chargebacks) can be when they start chipping away at your

KeHE divides unsaleables into three main categories: underperforming and discontinued products, spoils, and nonconforming products. However, KeHE notes that a product doesn’t have to fit into one of these three categories to be considered unsaleable.  

Underperforming and Discontinued Products

The decision to discontinue an item can be made by KeHE, the supplier, or the retailer.  

KeHE recognizes two different types of spoils in its supply chain: warehouse spoils and retailer spoils (often just called “spoils”).

When there is a product price or quantity discrepancy between a purchase order and the corresponding invoice, KeHE will make invoice adjustments to correct the differences.  

For example, if the purchase order quantity for a product is 90 but KeHE only receives 85, KeHE will deduct the purchase order price for five of those products. Or if the purchase order lists a product’s price as $10 but the invoice lists them at $12, KeHE will deduct the discrepancy from the next payment. 

Working with a distributor involves both distributor deductions

How Working Capital Is Affected by OTIF, Fill Rate, and Deductions

For retail brands, working capital is the lifeblood of day-to-day operations and long-term growth. Money is often tied up in inventory, production, and promotions. Couple this with a long cash conversion cycle (CCC), and you end up with a lot of cash trapped in systems instead of funding growth. 

If your working capital is tight, any hit to your cash (chargebacks, deductions, delayed payments) can snowball into stockouts, missed launches, and cut marketing plans. On the other side, strong working capital gives you room to flex and invest in things like: 

In this article, we’ll break down how OTIF performance, fill rate, and deductions directly impact working capital and your cash conversion cycle, along with practical ways to improve cash flow and reduce operational friction. 

The Cash Conversion Cycle for Retail Brands 

The cash conversion cycle measures how long it takes to turn cash you spend on goods into cash you collect from customers: 

Cash Conversion Cycle = DSO + DIO − DPO

How long it takes to get paid after you invoice the retailer. 

 How long inventory sits before it sells. 

 How long you take to pay your suppliers. 

Shorter CCC means you recover cash faster and can redeploy it into growth. Longer CCC means your cash is stuck in inventory, receivables, or disputes. However, brands’ cash conversion cycles can vary greatly from retailer to retailer.  

Payment terms are often detailed in vendor agreements, and each retailer has its own rules on timing, discounts, and compliance. For example, Walmart might negotiate terms like “2% / 30 net 60,” which means they can take a 2% discount if they pay within 30 days, or pay the full amount within 60 days, so your actual DSO and cash conversion cycle can look very different depending on whether they consistently take the discount, pay at net, or reduce payments through deductions. 

This is just one example of how Walmart may handle payment terms. For brands selling across multiple retailers, those differences in payment terms stack up into a patchwork of cash conversion cycles. The same product that might turn into cash in 35 days with one customer and much longer with another.  

That variability makes working capital harder to predict and plan, so you have to control what you can. Strong OTIF and fill rate reduce penalties and stockouts, and disciplined deduction management keeps more invoices paid in full and on time, which shortens DSO and protects your cash. 

 is a retailer’s way of measuring how reliably you deliver what they ordered, when they ordered it. Missed appointments, late shipments, and incorrect quantities can all translate into OTIF failures. 

OTIF failures can then turn into deductions taken off the invoice or imposed as fines. If the deductions are valid, they reduce your margin on that order and chip away at the cash you expected to flow back into working capital. 

If the deductions are invalid and you are able to dispute them, this still takes time, extending your DSO. You have already shipped the goods and recognized revenue, but part of the cash is locked up in a dispute process that can take weeks or months. 

In the end, the same shipment that looked profitable ends up draining working capital because a chunk of cash is delayed and uncertain. Good OTIF performance pulls you closer to “invoice paid in full, on time,” which keeps DSO tight and working capital healthier. 

Fill rate measures how much of a retailer’s order you are able to fulfill. If a retailer orders 1,000 units and you only ship 900, your fill rate is 90%. While it is often viewed as a supply chain metric, fill rate also has a direct impact on working capital and your cash conversion cycle. 

Low fill rates can slow cash inflows because you cannot invoice for inventory you failed to ship. Stockouts and missed orders may also lead retailers to reduce future orders or shift volume to competitors, making revenue and cash flow less predictable. On top of that, brands often spend more to recover from shortages through expedited production, rush shipping, or excess safety stock, all of which tie up additional working capital. 

Strong fill rate performance helps inventory move more predictably through the supply chain, improving DIO and supporting a healthier cash conversion cycle. By consistently fulfilling orders in full, you can generate revenue faster, reduce operational disruptions, and strengthen retailer confidence, all of which help protect working capital. 

Deductions are often where operational problems show up financially. Whether they stem from OTIF failures, shortages, pricing discrepancies, damage claims, or trade terms, deductions reduce both margin and cash flow. Even when sales look strong on paper, a high deduction rate means a meaningful portion of invoiced revenue never fully converts into working capital. 

Deductions also extend your cash conversion cycle because disputed amounts delay payment collection. Once a deduction is issued, your team has to research, validate, and potentially dispute the claim, a process that can take weeks or months. During that time, part of your receivable is effectively locked up, increasing DSO and limiting the cash available to fund inventory, production, marketing, or growth initiatives. 

Even when disputes are resolved in your favor, the recovered cash often arrives in a later remittance rather than the original payment cycle. That delay can still create working capital pressure, especially for brands operating with tight cash flow or managing growth across multiple retail channels. 

Protecting working capital is about tightening the cash conversion cycle by improving OTIF, fill rate, and deduction performance in a coordinated way. Here are a few ways you can take more control of cash flow and reduce operational friction: 

1. Treat OTIF as a cash metric, not just a logistics metric. 

When OTIF misses are viewed as extended DSO and trapped cash, they get the right level of attention from both operations and finance. Focus on root causes like ASN accuracy, appointment scheduling, carrier performance, and internal lead times. 

2. Improve demand accuracy and inventory visibility. 

Better forecasts, cleaner item data, and real-time visibility into inventory across DCs and 3PLs reduce both stockouts and overstock. That improves fill rate, lowers DIO, and reduces costly expedited freight and last-minute inventory decisions. 

3. Build a formal deductions process. 

Centralize deduction visibility, classify root causes, and automate matching across orders, shipments, and contracts wherever possible. Prioritizing high-value, high-probability disputes helps recover cash faster while also uncovering recurring operational issues that drive deductions in the first place.

Does Your Vendor Guide Tell Suppliers What Good Looks Like? 

For most retailers, the answer is no. The gap between enforcement and expectation is costing them shelf performance they cannot get back.

There is a document sitting somewhere on your company's website, probably in a supplier portal or attached to an onboarding email, that shapes how every supplier who works with you understands their job. It defines what they ship, how they label it, when they send an ASN, what happens if they're late. 

That document is your vendor guide. And in most cases, it is doing far less work than you think it is. 

SPS Commerce recently assessed 36 publicly available vendor guides across retail, grocery, wholesale, and distribution. Every guide was scored against a consistent framework, not for length, not for design, but for one question: does this document give suppliers what they need to execute? 

Enforcement Infrastructure. Not Performance Infrastructure.

Across all 36 guides and all four verticals, the average enforcement score, covering chargebacks, compliance deductions, and penalty schedules, sits at 6.9 out of 10. Retailers have invested heavily here. The consequence architecture is clear, well-documented, and applied consistently. 

The average performance management score, covering published KPIs, OTIF targets, fill rate thresholds, and ASN accuracy expectations, sits at 3.2 out of 10. 

That 3.7-point gap held across every vertical, every company size, and every document format in the study. It is not an anomaly. It is a structural pattern. Most suppliers who work with you know exactly what bad costs them. They do not know what target they are being measured against before the chargeback arrives. 

The maturity distribution skews toward inadequacy. Six guides score Broken, below 40 out of 100, lacking the basic infrastructure to drive reliable supplier execution. Thirteen score Weak. Only six reach Strong, at 75 or above. 

The guides that reach Strong share a set of specific, repeatable characteristics. They define performance thresholds, not just penalties. They carry version numbers, named owners, and stated review cadences. That sounds administrative, but it matters enormously: a vendor guide with no governance signals is a static PDF that becomes less accurate every month it goes unupdated. Thirteen of 36 guides in this study have governance scores of four or below. 

Strong guides also do something most guides do not. They treat the supplier as an operator who needs to succeed, not just a vendor who needs to comply. They include onboarding sequences, escalation paths, and dispute windows with defined SLAs. They answer the questions suppliers are actually asking. 

This study cross-referenced vendor guide scores with conversation data from 

 built on the trading partner network. The pattern that emerged is direct. 

Suppliers are asking an AI whether they are compliant because their vendor guide never told them what the target was. They are asking what carton requirements apply to their specific order type because the guide does not distinguish. They are asking about dispute windows for invoice rejections because no pathway is defined. 

Every one of those questions represents a vendor guide failure and an operational cost. The time spent on both sides of those conversations, the exceptions generated, the chargebacks issued for violations that a clearer document would have prevented. The execution gap is not just measurable in document scores. It shows up in every unanswered question suppliers bring to MAX. 

One of the more counterintuitive findings: among the 36 guides assessed, the dimension with the highest average score is enforcement. The dimension with the lowest is performance management. 

That asymmetry has consequences beyond friction. Retailers with high enforcement scores and low performance management scores are telling their suppliers, in effect: we will penalize you for missing a standard we have not published. That is not a compliance program. It is a liability structure. 

The retailers whose vendor guides score Strong show a different profile, not just in their documents, but in the operational and commercial outcomes that track alongside them. 

The research covers four verticals: retail (mean score 61.0), grocery (59.2), wholesale and distribution (59.0), and drug and convenience (49.0). The within-vertical range is wider than the between-vertical range in every case. The best guide and the worst guide in the same vertical are separated by as much as 58 points. 

That spread is not explained by company size or document length. It is explained by organizational investment decisions, specifically the decision to invest in the dimensions that determine whether a vendor guide actually drives supplier execution: governance, performance management, and supplier enablement.

What Happens After the Workflow Works Once: Monitoring, Exception Handling, Compliance, and Scale

There's a lot to celebrate when an EDI integration goes live for the first time. Go-live is a real milestone and means the integration works under controlled conditions, with clean test data, against a single trading partner, at manageable volume. However, it doesn’t mean the work is done. What follows go-live is an operational commitment that most EDI implementations haven’t sufficiently planned for and that most teams discover in the worst possible way: when something breaks, at scale, under deadline. 

This article is a practical look at what ongoing EDI operations actually require. If your team is deciding whether to manage EDI in-house, or have already made that decision and want a deeper understanding, this overview is for you. 

There are four categories of ongoing work that determine whether an EDI integration stays functional as the business grows: 

Teams that plan for these categories before go-live are in a fundamentally better operational position than teams that discover them afterward. 

What “Working EDI” Actually Means in Production 

A successful go-live tells you one thing: your integration can process a clean transaction under controlled conditions. That's a meaningful data point but it's not the same as operational stability. 

The gap between the two is where most EDI problems live. Test transactions for in-house EDI are designed to pass; they use clean data, known formats, and predictable field values. They run against a single trading partner at low volume, during a window when your team is paying close attention. Those conditions don't survive contact with production. 

In production, trading partners send documents with field values your mapping wasn't built for. Specs that were current at implementation drift as retailers push updates mid-quarter. Volume that was manageable at launch doubles during peak season, and the integration that handled 50 orders a day starts queuing at 500. Error rates that looked acceptable at low volume become operationally significant when transaction counts grow. 

Implementation success means the workflow ran. Operational stability means it keeps running accurately, at scale, across every trading partner, as requirements evolve. The distance between those two things is where costly compliance issues and chargebacks occur.  

Monitoring is the operational layer that tells you when something in your EDI environment has gone wrong before your trading partner does. It covers transaction status at every stage of processing, acknowledgment tracking, timing windows, and error visibility across your integration. Without it, your default state is reactive. You find out about failures when a retailer flags a missing shipment, when a chargeback hits, or when a partner's operations team sends an email asking why they haven'treceived your advance ship notice (EDI 856). 

That's a bad position to be in. By the time a trading partner reports a problem, the failure has usually compounded. Effective EDI monitoring requires planning for three distinct failure types: 

Alert design is where monitoring either works or doesn't. Knowing that a failure occurred is only useful if the right person finds out in time to act. That requires defining thresholds: what constitutes an alert-worthy event, how quickly it needs to be surfaced, and who is responsible for responding. Without clear ownership, even accurate alerts get ignored. 

The cost of late detection is concrete. Retailers measure EDI performance through scorecards that track acknowledgment rates, transaction timing, and document accuracy. Failures that go undetected long enough to affect those metrics result in chargebacks, compliance fees, and in some cases supplier performance reviews. The monitoring infrastructure that prevents those outcomes is the difference between managing your EDI environment and being managed by it. 

An exception is any transaction that can't be processed automatically. Most teams underestimate how often this happens. In a controlled test environment, transactions are clean by design. In production, they aren't. Trading partners have their own internal systems, their own data entry processes, and their own error rates. Your integration will receive documents with missing GTINs, price values that don't match your purchase order, quantity fields outside your tolerance thresholds, and item numbers that don't exist in your system. This is a baseline condition of operating EDI at any meaningful scale. 

Exceptions fall into three broad categories: 

The workflow is where exception handling either functions or breaks down. That requires a defined process: who owns the exception queue, what the response timeframe is, and what escalation looks like when volume spikes or a resolution requires input from finance, procurement, or the trading partner directly. 

At volume, exception queue management becomes a real operational issue. When transaction counts grow, exception counts grow with them. A 3% exception rate on 100 daily transactions is three manual interventions. On 1,000 transactions, it'sthirty, every single day, before anything else gets done. Teams that haven't designed a workflow for this discover it as a capacity problem. 

The EDI spec your integration was built against is not the spec it will run against indefinitely. Trading partners routinely update their requirements. Walmart, Target, Amazon, and most major retailers push spec updates on their own schedules, and your integration is expected to stay current whether or not anyone on your team is actively tracking it. 

How those updates arrive varies. Some retailers publish changes through supplier portals with advance notice. Others distribute updated vendor guides that require you to find and read them. Some send automated alerts. Others don't communicate changes proactively at all; rather, the update is in the portal, and it's your responsibility to check. The notification process is not standardized, which means staying current requires active monitoring across every trading partner relationship you maintain. 

Compliance maintenance requires four ongoing activities: 

Spec drift shows up in retailer scorecards before it shows up as a visible error. A field that's technically transmitting but no longer maps correctly to a partner's updated requirements will degrade your compliance metrics before it generates an outright rejection. By the time the integration breaks, the performance problem has often been accumulating for weeks. 

Compliance maintenance is not a one-time project. It's an ongoing function that requires dedicated attention, a defined process for tracking updates, and the technical capacity to act on them before deadlines hit. 

Volume stress surfaces in predictable places. Processing queues that cleared instantly at 50 transactions a day start backing up at 500. Latency that was imperceptible becomes a timing compliance issue when transactions need to hit partner windows. Error rates that looked manageable as raw numbers become operationally significant when the absolute count grows. And every manual touchpoint in your process, every exception that requires a human intervention, every alert that someone has to act on, scales with transaction volume whether or not your team does. 

Several scaling variables can catch teams off guard: 

Planning for scale before the problem arrives means stress-testing your integration against projected volume before you need it, building exception workflows that can absorb growth without requiring proportional headcount, and treating seasonal peaks as planned operational events rather than surprises. 

What This Looks Like as an Operational Commitment 

Taken together, these four categories represent a specific kind of operational commitment: an ongoing function that requires people, process, and tooling.  

The resourcing math is worth being direct about. Someone needs to own the monitoring infrastructure and respond when alerts fire. Someone needs to work the exception queue, every day, at whatever volume it runs. Someone needs to track spec updates across every active trading partner and act on them before deadlines hit. Someone needs to understand where the integration is under-built for the volume it will carry in six months. These are recurring operational responsibilities, which compound as the business grows. 

The teams that plan for these categories before go-live share a few things in common. They have defined ownership for each function before the first production transaction runs. They have documented processes for exception resolution and compliance tracking that don't depend on institutional memory. They have tested their integrations against projected volume, not just current volume. And they have a realistic picture of what the ongoing operational cost looks like, in headcount, tooling, and time. 

Some organizations have the technical capacity, the headcount, and the operational discipline to manage all four categories effectively in-house. Some don’t. It’s important to understand what you’re committing to before you commit. The four categories in this article are the normal operating conditions of a production EDI environment, and should be planned for accordingly.
